5 Tips for Resolving Conflict During Remote Work

As companies and their staff adjust to remote work, one of the areas they have to focus on is remote management of employees, a topic we’ve covered in previous posts. Today, let’s look at ways managers can address evaluations, performance issues, and conflict when their direct reports are working remotely.

Even when the threat of COVID-19 is past us, millions of employees will continue to work from home, at least part time. That means they have to be managed remotely, which can pose a challenge for managers and those they supervise. Workplace conflicts still happen, even when we aren’t sharing an office. Supervisors must still monitor performance and productivity. Under a remote-work scenario, addressing those issues can appear as significant, even frustrating challenges.

Here are a few tips for successfully managing staff when you have to evaluate performance, address issues, and resolve conflicts among employees.

Communicate: Part of being a manager is letting your team members know what is expected of them. By being transparent, you’re establishing a foundation for required levels of behavior, cooperation, and performance among staff. Those expectations will be your reference points when it’s time to review employee performance, respond to feedback, or sort out conflicts among them.  We’ve said it before on this blog: You have to engage with your staff on a frequent, regular basis. Better to have too much communication than too little when you and others are working remotely. It’s easy to fall out of normal communication routines when you don’t see each other in meetings or common areas. By checking in every day or at least multiple times a week, managers let their staff know what is expected of them, where they’re doing well, and which areas need improvement.

On a related note: Being able to check in every day means you and your staff are available to each other. As we explained in this post for managing remote teams, require team members (including yourself) to keep their status icons updated so that others know when they are available to answer questions or have an on-demand chat.

Document the issues: When you communicate issues with an employee, let the call be a discussion where they understand the nature of your performance standard. Explain to them what the issues are, e.g. “You missed two meetings or a call with the customer.” Then you should set forth the improvements that you expect to see within a reasonable time frame. Be clear about your expectations and where they haven’t been met. Some positions will lend themselves to a clearly data-driven analysis: When supervising call center staff or service technicians, you likely have access to analytics for objective evaluation. Other positions are less visible in that aspect, but you’ll still need to reference defined standards.

Resolving conflicts among workers can be more challenging. If someone has a performance issue or a conflict with another employee, it’s ideal to handle those types of issues in person, where all parties are in the same room. However, that’s not always possible during remote work.  The following tips would apply during in-person gatherings and will help you be successful during video calls when dealing with sensitive personnel matters.

Set out ground rules in advance: Passions can run hot when it comes to workplace disagreements and conflicts. And it can be difficult to referee reactions and behavior over a video call. That’s why you need to establish some ground rules. This can be an email you send before the meeting or a quick one-on-one with each person involved in a dispute. Clarify the order in which the parties, including yourself, will speak and make their case.  Make clear that once someone has said explained their version of events, the other party or parties will be given the opportunity to deliver their side of the story.

Gather the facts first: Prior to having a group meeting about a workplace conflict, meet with each person over video and let them share their story in a private conversation. Then when you get to the joint discussion about it, you will have had time to investigate, get input from others, and understand what’s relevant to the discussion and what still needs to be determined.

See and hear everyone: Some social exchanges can get lost on a video call, and an in-person meeting may be preferable when it comes to resolving conflict. But even when these meetings are held over video, the visual cues are still there and the process is mostly the same as the in-person event. Even with those cues being visible, you want to verbalize more than you normally would so that attendees know they are being heard and understood.

One consistent piece of advice you may have heard when it comes to video conferencing: The video part matters less than the audio. Because without good audio, it doesn’t matter who or what you can see. However, because you want to see body language during an evaluation or conflict resolution so that you can anticipate someone’s need to talk — or you just want to see how they’re reacting — you need both aspects to be high quality.

To capture the in-person experience, take into consideration the number of people who are visible at the same time on a video conferencing system. Unified communications solutions like Microsoft Teams allow you to see and hear multiple people at once, so you’ll be nearly as comfortable and effective during those types of interactions as you would be in the same room. You’ll just need to limit your meeting to the number of people who can be seen at one time.

The challenges of remote work can be compounded when you have to deal with difficult and sometimes uncomfortable work-related situations. But these are the realities of the workplace, whether we’re sharing a physical office or connecting from our homes. I hope the tips above help you see that with a high-quality collaboration solution, and by following good practices, you can effectively deal with these challenges.

Tips and Best Practices for Remote Media Production and Post-Production

Options and Best Practices for Enabling Remote Post-Production

There are several options for enabling remote production, but the most common practice we are seeing is to leverage virtual and/or remote desktop technology to give content creators access to their shared storage environment remotely. 

In this architecture, our customers leverage their workstations and shared storage environment that is in place at the studio or post-house.  These workstations are connected to the high-performance shared storage environment via a StorNext file system client, or a standard CIFS or NFS client.  For our existing customers, this entire infrastructure is in place today. 

Virtual desktop and/or remote desktop technology is then used to enable remote access to these high-performance workstations.  From the user’s perspective, the experience of work on an ‘endpoint’ computer at their home is the same as if they were working at their workstation at the studio.  There are different technology options, and Quantum and our partners will consult with customers to determine the right architecture, and work with customers to deploy the remote desktop infrastructure using the best options and architecture for their needs. 

Benefits

This approach has the benefits of leveraging the existing storage infrastructure in place today and doesn’t require that the data be moved.  It can be implemented very quickly, with some of our customers enabling hundreds of editors in the span of just a couple of weeks.

From Stage to Computer Screen: Learning to Teach Virtually

Sean Carter, the services product manager at AVI-SPL, is also a respected instructor in stage combat and teaches a course at the University of Memphis. In this post, Carter explains how he adapted a class intended for in-person learning into one that could be successfully delivered online.

Most days, my experience as an employee at a company providing collaboration technology is pretty separate from my swashbuckling night persona.  Recent events being what they are, these parts of my life have recently collided in a unique manner.

Working at the world’s largest audiovisual and collaboration technology provider, AVI-SPL, I’ve seen firsthand how we are one of the best resources for our clients with the knowledge and education around technology. I’ve used just about every video conferencing platform invented, helped design solutions for clients to bridge gaps between their offices, and even taught my coworkers how to utilize these technologies. 

With this starting point, one might think that I would have a head start when it comes to teaching a class at the University of Memphis that has recently been moved entirely online.  When it comes to the knowledge of how to use the technology, I do.  When it comes to how to move a performance-based class with 90% of the grade being in-person creating and acting together, I was as lost as any other faculty member. 

Ever wondered how actors in movies and in plays sword fight, jump off buildings, or punch each other in the face without actually getting hurt?  Yeah, that’s what I have the privilege to teach.  Stage combat probably isn’t the first class you would think of as possible in an online format.  But with reality hitting hard, I had half a semester left in a class that is BASED in partner work, in-person communication, and a cooperative creative process.  Plus, we were supposed to start learning sword fighting for stage – old-school Errol Flynn/Basil Rathbone swashbuckling –  which everyone, including myself, was disappointed we wouldn’t be doing together.

The week after the University of Memphis campus officially closed was the week my students were supposed to perform their mid-term exam.  It was a fight scene that they choreographed with their partner put to a script from a play, movie, or TV show.  They could use any style of unarmed fighting or knife fighting we had learned up to that point in class, and I had students doing everything from scenes in Les Miserables, to Batman, to Kill Bill, to plays they wrote themselves and hoped to produce.  We found that they couldn’t be performed and, seemingly, the work and they put hours into both in and out of class would go to waste.

I knew that my class at this point was going to be as much a collaborative effort between myself and my students as much as it would be between themselves.  So, we did what we could and set up a call to talk it out.  I wanted to make sure my students still learned something of value through the semester and my curriculum didn’t degenerate into busy work.  After making sure everyone had the technical capabilities to do class over video, and making sure that they could take the time out of caring for family we moved forward with…virtual sword fighting!

My students found everything from broom sticks, to Swiffers, to pool noodles and we had a swashbuckling class over Zoom (check out the picture – my students were very excited).  I cleared my living room and through the sheer willingness to adapt, learn something new, and have a little fun, we have been able to effectively have a very excellent class thus far.  I can teach, talk to, and see all my students at once as I explain moves, combinations, technique, and safety practices.  We can have meaningful and engaging discussions and continue an education that will flow right into the next time we get to meet in person again.

Overall, we found that with a little extra effort, some imagination, and a willingness to learn and change on all sides, we were able to continue what we started in a meaningful way.  So to everyone out there whether you are a teacher or not, realize that you can’t take the years of experience and excellence and expect that to translate into a different medium in 45 days.  But what we can do, collectively, is decide to stop reacting and start acting.  Stop saying the situation stinks and do something about it in the little bubble you can control.  Make the best of what you do and who you do it with and rock it – do it with 10 times more than you would in person because it’s needed now more than ever.

Work-From-Home Reality: Ideas to Stay Positive and Productive

If you’re one of the millions of people working from home for several weeks, you may find that the reality of full-time remote work is less than ideal. I reached out to coworkers and friends to chat about the work-from-home reality that’s setting in. This week in our Together We Can series, I’m sharing remote work challenges along with ideas to upgrade your workspace and stay positive and productive.

Homemade standing desks

One office item you may be missing is your standing desk. If you don’t want to invest in a standing desk for your at-home workspace, simply improvise. A sturdy box or crate top put your laptop on is one DIY solution that takes no time at all. Your kitchen counter may do the job too. Try that option during non-mealtimes when this family space (hopefully) isn’t crowded.

Have a second workspace

After weeks of working from home, you may need a change of scenery during the day, a different space due to natural lighting changes in the afternoon, or a quieter area for important calls. Finding an alternate workspace can be challenging if you’re sharing space with spouses and children who are also doing work and classes at home. While you don’t want to spend the day in your bedroom, that space may be a short-term option for essential calls. A large closet works in a pinch too for those times when privacy is a must. Just remember to turn your camera off.

Change the lighting

The lighting in your home is softer than the fluorescent bulbs used in the office. The warmer light from your lamps and overhead lighting could be a welcome change. If, however, you find your workplace light makes you too relaxed and unable to concentrate, switch to bright white LED bulbs to help stay focused and alert. For reading-intensive tasks, add a desk lamp with different hues and brightness levels.

Upgrade your work-from-home equipment

Most of us have mobile phone earbuds that work for video meetings. If they are comfortable to wear all day and provide quality sound, you’re all set. If you’re like me, earbuds are less than ideal since they tend to fall out of your ears, and you never get the mic in the perfect spot. In addition to earbud woes, your laptop’s built-in webcam may not work well, or perhaps the desktop in your home office doesn’t even have a webcam.

Those are signs that you’re ready for a work-from-home equipment upgrade to fully participate in virtual meetings. Try a quality headset with an attached microphone. Also, if your shared workspace is less than quiet, noise-canceling headphones can help you stay focused. Now you can shop for remote-work bundles that make finding the right equipment fast and simple. Try to limit distractions and interruptions

Based on my conversations, distractions and interruptions are the most common work-from-home challenges. Working at different times of the day can help. Lately, I’ve been receiving emails and Microsoft Teams notifications rather early and late in the day. I’m guessing those are from parents who are making the best out of working from home with children who need attention and help with digital classes during traditional work hours.

Flexing your work schedule could be beneficial for you too. Since few of us are commuting, that gives us a little more time to work with each day. Tackle emails and project tasks before little ones are awake, while they nap, or after their bedtime. That leaves you time in the middle of the day to supervise your children’s online classes.

Of course, you can’t avoid all midday meetings, and some uninvited guests could wander into the home office looking for a snack or help with homework. It’s not feasible to constantly keep your finger at the ready to turn off your video feed during an online meeting. A virtual background is a better solution. When your virtual background is displayed, coworkers won’t see little ones peaking into the meeting until your visitors get close to you. That gives you a much-needed few seconds to turn off your webcam.

Avoid the potato syndrome

Take time to learn the nuances of how your video conferencing software works. If you do use a virtual background or other fun meeting tools, make sure you know how to turn those enhancements off. Otherwise, you could get stuck as a potato for the remainder of your work-from-home tenure. MS Teams rolled out virtual backgrounds, and you can upload your own photos and videos to Zoom. Make sure the image you choose is work appropriate or ask if your team can provide a virtual background with the company logo.

Banish procrastination

Even though business casual is the norm, you are still at work and have goals to reach and projects to get done. To stay on track, set a schedule, and monitor your daily tasks. Use collaboration software such as MS Teams to keep track of projects and steps.

If your team doesn’t utilize a shared project application, add tasks to your calendar, or try the free versions of Asana or Monday. List your daily goals, and stick to them. It can be satisfying and motivating to mark your items “complete.” If your mobile phone is a temptation, try an app that blocks access to social media channels and games during specific hours of the day.

Take physical and emotional breaks

Taking a walk and getting fresh air can revitalize your body and mind during a long workday. Don’t wait until you can take these long breaks to get out of your chair, though. Try taking microbreaks throughout the day to stretch and rest your brain for a few seconds. Microbreaks are a healthy habit you can take back to the office with you too. If the stress of social distancing and isolation is affecting your positive mindset, try a meditation app.

Be patient with yourself and others

Finally, cut yourself and your teammates some slack. We’re all in the same work-from-home boat making the best of it. Expect to hear the occasional dog barking or see children coming into the room during virtual meetings. We may miss those lighter moments once we’re back at the office. It’s a stressful time, but we’re all working on getting through this together.

Apps for Remote Work Productivity

As we work remotely, we may frequently rely on certain tools to get us through the day. Some of those tools help us find what we need to work on our projects — like our documents, presentation slides, etc. — and with whom we have to collaborate. Whether you’re new to remote work or are an experienced user, we’ve got some tips to share that may make your daily routine more efficient and productive.

For this post, I’ve reviewed the sites for a handful of apps, as well a few sites that recommend apps for applications like project, file, and time management. In a few cases, I may have used the app myself, and so I speak from experience when I describe its usefulness.

Below, let’s look at the variety of apps people are using to manage their files, time, projects, and peace of mind as they adjust to remote work.  Some of these apps have overlapping capabilities, so explore each to understand their full range of benefits. We’re not endorsing any apps over any others — just giving an overview of some of the most popular,  including those recommended on multiple lists. 

File Management

Knowing where to find, edit, and share your files — and do them all easily — can go a long way toward making you feel efficient and productive. Whatever app you choose, find the one that will empower you to not just save your file to the cloud, but also allow you to collaborate on it from within the app.

Dropbox – A reliable standby — and a go-to when you want to share documents in the cloud for colleagues and teammates to access. It’s more than a spot for saving files. Work on your content within Dropbox, and it will automatically sync across all of your devices. Dropbox includes calendar integration that suggests content. You can also create workflows, see who’s working on content, and annotate files.

Google Drive – You may already be using Google Drive to manage your personal or work-related files. As with Dropbox, you have access to all of your organized content, and you can see in real time who is currently working on shared documents. Access those files — including images, designs, drawings, recordings — from any device.

ShareFile – As the name indicates, this is a file-sharing site that makes it easy to share files with colleagues, clients, and anyone else — and do it securely. Notable features include unlimited storage and external users, file syncing, document sharing, and real-time co-editing. Benefits — including increased levels of security, sharing, and control — vary according to the package you select.

Time Management

Time management apps can help you focus on a particular task while also addressing your need to keep up with everything. These are apps that will help you wisely use your time so that you can be productive without expending a needless amount of energy as you worry and scramble from project to project.

Calendar – Sometimes — or maybe quite a lot — we wish we had more hours in the day. While Calendar can’t grant you that wish, it can help you wisely use the time you have to be productive, attend meetings, and solve that persistent problem: scheduling meetings that everyone can attend. Calendar automatically transcribes your meetings, delivers analytics that show where and how you’re using your time, and it uses artificial intelligence that learns how you work in order to provide a better experience.

Tomato Timer – We all have to multitask, but we can lose the “multi” part when we spend too much time on just one task. Tomato Timer keeps you from falling behind and stressing out by reminding you when it’s time to move on to the next to-do item. You may be surprised at just how simple this tool is: It’s a digital timer you engage to work on projects for 25 minutes at a time (or your own custom time frame). When the timer goes off, take a short break and move on to the next task. 

Focus Booster – Like Tomato Timer, Focus Booster is based on the pomodoro technique, where you break down your work into intervals to make tasks manageable. Features include the ability to record your work sessions and save incomplete work sessions (when you’re interrupted, as you will be), and generate automatic timesheets. Reports in the form of charts will show how you’ve spent your day. 

Project Management

I need to have my bearings when I’m recruited into any group project — the goals, the list of who’s responsible for what, the due dates. Here are a few options for getting the big picture of what you’re working on while also seeing the details so that everyone understands why they’re working on a project and the team can deliver high quality on deadline.

Asana – AVI-SPL’s marketing team uses Asana to track its projects, and it’s been a tremendous help to keeping us on deadline, in communication with one another, and knowing what’s on the horizon. Create a project by giving it a title and then add all the individual tasks under that project. It’s then a breeze to assign teammates and due dates. Once a task has been created,  you can “@” teammates to let them know you need their input or if you have any suggestions or questions.

Basecamp – If being well-organized is your thing, Basecamp will impress. Create projects, add team members, and assign their tasks through to-do lists.  Within each project, a schedule will show a calendar of upcoming deliverables, and you can share documents and other files that colleagues need so they can work on their assignments.

Trello – I have years of happy experience using Trello, which is easy to use and gives users a visual canvas that shows a series of tasks and projects, along with those colleagues assigned to each card within a project. Set alerts for upcoming deliverables so that you’re not surprised by deadlines. You can also color-code your projects for easy identification of the type of project and its status. A great feature for feeling a sense of accomplishment: the ability to drag cards into the “done” section.

Meditation Apps

Working from home can feel like you’re always working — or at least like your always on call to your colleagues and clients. Even if you’ve managed the discipline to not let your professional duties overwhelm your home life, both can be the source of  stress that requires perspective and down time.

Calm – Calm has the distinction of making the grade for a variety of “best” lists, including here and here. Choose from different meditation lengths and a visualization of breathing bubbles that you can adjust to a number of breath counts. Calm also offers guidance for reaching healthful sleep, ambient music, and a selection of relaxing sounds so that you can create your personal calming ambiance. Proof of performance matters, and Calm has a 4.8 rating in the App Store.

Headspace – Like Calm and Insight Timer (summarized below), you’ll find Headspace on many “best-ofs,” including the New York Times’ Wirecutter. Headspace’s features include a course that teaches you how to meditate, meditation videos, guided meditation for work, and oodles of meditation-related content. Bonus: The app’s founder, Andy Puddicombe, was once ordained as a Tibetan Buddhist monk.

Insight Timer – Choose from 40,000 free guided meditations to find those that fit your schedule, style, and needs. You’ll have access to the expertise from recognized mindfulness teachers, who share their knowledge through lectures and courses. Features including staff recommendations on a wide array of topics, including body awareness during the coronavirus and an essential approach to medicine. You can also set a meditation timer and be your own guide.
